Most companies buying an AI search tool this year will get nothing from it, and not because the tools are bad. A dashboard that tells you you are invisible does not make you visible. That is the whole trap in one sentence.
Call it the gym-membership theory of marketing. You buy the membership, and for a week the purchase itself feels like getting fit. You have the card, the app, the plan. Then nothing changes, because buying access was never the thing that changes your body. Showing up and doing the reps was. The membership was the scoreboard, not the training.
AI search tools sell the same feeling. You buy the subscription, the dashboard lights up, and the purchase feels like a strategy. It is not. The tool measures a result. It reports how often models name you. It has no mechanism to make them name you more, any more than a scale can lift the weights for you.
I want to be fair to the tools. Measurement has a place. Once you are doing the work, a tracker tells you whether last month's effort moved the number, and that feedback is useful. The failure is sequence. Buying the scoreboard first, and treating the receipt as progress, is how the money quietly disappears with nothing to show for it.
What is the work the tool cannot do?
It is boring and human. Show up with a specific, checkable claim. Publish it where the models actually read, including third-party sources you do not control. Answer the exact questions your buyers ask. Do it repeatedly, for months, until you are the answer the machine repeats back without being prompted. There is no subscription that performs those reps for you.
So run one check before you spend. Ask whether anyone on your team is actually playing the game, or whether you are about to pay to watch it. If nobody is publishing, nobody is earning citations, and nobody owns the work, a tool will only give you a precise, monthly measurement of standing still. That is the same warning behind treating your AEO tool as a scale.
